You're halfway through a job — sawdust under the miter saw, a flooded basement, drywall mud sanded off a patch — and the shop vac quits pulling. It's still roaring. The motor sounds fine, maybe louder than ever. But the nozzle skates over the mess and picks up nothing, or worse, a fog of dust drifts out the back and settles over everything you just cleaned. You shut it off, decide the motor's finally cooked after all these years, and start pricing a new one.
Hold on. A shop vac that's loud but won't pick up is almost never a dying motor — a dying motor gets weaker and quieter, not louder. The roar is the tell: the motor is spinning freely with nothing to pull against, which means air is getting in somewhere it shouldn't, or it can't get through at all. And a vac blowing dust out the back isn't broken so much as it's warning you. Let's read the machine properly, because three of the four things that cause this are free to fix, and the fourth is the thing you're about to do again with a brand-new vac.
The whole machine, in one paragraph
A shop vac has almost nothing to it, and that's what makes it readable. A motor spins a fan (an impeller) up in the lid. The fan flings air out through the exhaust vents. That leaves a patch of low pressure inside the sealed tank — and the ordinary air pressure of the room, now higher than the pressure inside, pushes air in through the only opening it can find: your hose. That moving air drags debris along with it. The junk drops into the tank, and the air keeps going — up through the filter, past the fan, and out the back.
Notice what "suction" actually is in that description. It is not a force the motor reaches out and grabs with. It's a pressure difference, and the pressure difference only exists because the tank is sealed. Poke a hole anywhere in that sealed box — an unlatched lid, a missing drain cap, a cracked hose, a filter that isn't seated — and the room air rushes in through that gap instead of through your nozzle. The motor now has an easy path, so it spins fast and loud and does no work. That is the single most misdiagnosed thing about these machines.
And the filter earns a second look, because it plays two roles at once. It keeps the dust you're collecting from passing through the fan — and on many shop vacs the motor is flow-through: the same stream of working air that carries your debris is also the air that cools the motor. So the filter isn't just about keeping your floor's dust in the tank. It's the only thing standing between fine dust and the motor's own windings. When dust gets past it, the dust goes through the motor. Hold onto that; it's the whole story of how a shop vac really dies.
Sort it into three families
1. It runs, but suction is weak or gone
The air path is blocked or leaking. Work these in order — start at the vac and move outward, because the test is quick and it tells you which side the problem is on:
- Pull the hose off and put your hand over the tank inlet with the vac running. Strong suction at the bare inlet? Then the vac is fine and the problem is in the hose or the attachment — a clog, or a crack letting air in. No suction even at the bare inlet? The problem is inside the vac — tank, filter, or seal. This one test splits the whole diagnosis in half.
- Empty the tank. A full or half-full tank chokes the airflow, and on a wet job the float ball — a plastic ball under the lid that rises with the water level and seals the port when the tank fills — may have already shut you off by design. If the vac went quiet or the pitch changed during a wet pickup, that's the float doing its job, not a failure. Empty it and the ball drops back down.
- Check the hose for a clog. Take it off, straighten it, and shine a flashlight through: if you can't see the light from the far end, something's lodged in there. A shop-vac hose swallows a chunk of wood or a rag and stops everything downstream.
- Check the filter. A filter packed with fine dust strangles the airflow just as surely as a clog. Pull it, and either knock it clean, rinse it (if it's a rinsable type — then let it dry fully), or replace it. A caked filter is one of the most common causes of "it lost power."
- Check the seal. Is the lid latched down all the way around? Is the drain cap (the plug on the tank you open to empty a wet pickup) in place and tight? Is the gasket between lid and tank there and not perished? Any one of these left open is the "back door" that makes the vac roar and pick up nothing.
2. It's blowing dust out the back (or a dust cloud hangs around it)
This is not a mystery and it's not cosmetic — it's a diagnosis. Dust is coming out the exhaust because it got past the filter, which means the filter is missing, torn, the wrong type for what you're vacuuming, or not seated. And every particle you see in that cloud also went through the motor on its way out. So this symptom is doing you a favor by being visible.
- Is there a filter installed at all? People pull the filter for a wet job and forget to put it back for the next dry one. No filter = a dust blower.
- Is it torn or holed? Hold it up to the light. A pinhole or a split lets a jet of dust straight through. Replace it — this is a few-dollar part.
- Is it the right filter for the debris? A standard pleated or cartridge filter passes very fine powder — drywall dust, plaster, concrete/silica, sanding dust, cold fireplace or wood-stove ash — right through its pores. Fine dust needs a fine-dust / high-efficiency filter (or a HEPA-rated one for hazardous dust), usually paired with a collection bag that catches the powder before it ever reaches the filter. Using the wrong filter for fine dust is the classic way to turn a shop vac into a fog machine.
- Is it seated? A filter that isn't pushed fully onto its cage, or whose retainer isn't tight, leaves a gap the dust drives straight through.
3. It won't turn on, dies mid-job, or smells hot
Now you're looking at power and heat — and even here, the motor is usually the last suspect, not the first:
- Power in. Test the outlet with something else. Check the plug and the length of the cord for damage. If it's on a GFCI outlet (garage, basement, outdoors, anywhere near water — which is most places you use a shop vac), check whether the GFCI tripped and reset it.
- Thermal overload. Many shop vacs have a thermal cutoff that shuts the motor down when it overheats — and the number-one reason it overheats is a clogged filter or a full tank starving the airflow that cools it. If it died after a long, hard, or dusty run, unplug it, clear the filter and empty the tank, and let it cool for 20–30 minutes. It often comes right back. That's protection working, not a dead motor.
- A genuinely failing motor smells sharply of hot electrical insulation, may spark or smoke at the vents, and won't run properly even after it's cooled and the airflow is clear. Before you fix anything: the safety facts that matter more than the repair
A shop vac is unusual among the appliances we write about, because the ways it hurts people aren't obvious. It looks like a rugged, forgiving tool, so people point it at things they never would with a household vacuum. Two of these can start a fire or put water and electricity together, so they come before the money.
The two things that look like defects but aren't
Loud but no suction is usually a leak or a clog, not a dying motor. A failing motor loses power and gets quieter or rougher. A motor that's screaming and moving no debris is a motor with nothing to pull against — an open seal or a blocked path. Chase the air leak; don't bury a good motor.
The vac shutting itself off during wet pickup — or leaving a little water in the tank bottom — is the float doing its job. When the tank fills, the float rises and cuts the airflow so water can't reach the motor. That sudden change in pitch, or the vac "giving up" mid-puddle, isn't a breakdown; it's the tank telling you it's full. Empty it and carry on.

When it really is time for a new one
The parts that fail on a shop vac are, almost without exception, the cheap ones — the filter, the foam sleeve, the float, the gasket, the hose, the drain cap. The expensive part, the motor, is the one thing a new vac is really selling you, and it rarely dies on its own. So the honest "replace it" cases are narrow:
- The motor is genuinely burned out — acrid smell, sparks or smoke at the vents, won't run properly after it's cooled and the airflow is clear. On most homeowner shop vacs this isn't worth a motor rebuild. And be honest with yourself about how it got there: if it burned up sucking drywall or concrete dust through the wrong filter, a new vac needs the right filter and a bag or you'll be back here.
- The tank or lid is cracked and no replacement part exists. A vac that can't hold a seal can't make suction, and if you can't buy the part, you can't fix it.

Whatever you buy, understand what actually keeps a shop vac alive: the right filter for the material, kept clean; an emptied tank; a working float; and a sealed lid. Do those four things and the motor tends to outlast everything around it.
The short version
A shop vac is a fan in a sealed box. Suction isn't a force the motor makes; it's the pressure difference a sealed tank creates, so the first question is always "where is the seal broken or the path blocked?" Loud-but-nothing is a leak — latch the lid, seat the drain cap, check the hose. Faded-then-gone is a full tank or a caked filter — empty and clean. Dead mid-job is usually the thermal cutoff saving the motor from a clogged filter — cool it down. And dust blowing out the back is the filter failing at its real job, which is protecting the motor as much as your floor: fix it fast, because the same dust is going through the motor. The machine almost never wears out. It gets killed by what you feed it — so feed it the right filter, empty the tank, and it'll bury you before it dies.
