Your shop vac lost its suction, or blows dust out the back — it's the filter, the seal, and a full tank, not a dead motor

A shop vac doesn't "suck." It's an air pump: a motor spins a fan that throws air out the back, and the low pressure left behind pulls debris in — but only if the tank is sealed. That one fact rewrites almost every "my shop vac died" story. Lost suction is a broken seal, a full tank, or a clogged path. Dust blowing out the back is a filter that isn't doing its job — and here's the part nobody tells you: the same dust is going straight through your motor. The machine rarely wears out. It gets killed by what you feed it. Read what yours is doing before you buy another one.

You're halfway through a job — sawdust under the miter saw, a flooded basement, drywall mud sanded off a patch — and the shop vac quits pulling. It's still roaring. The motor sounds fine, maybe louder than ever. But the nozzle skates over the mess and picks up nothing, or worse, a fog of dust drifts out the back and settles over everything you just cleaned. You shut it off, decide the motor's finally cooked after all these years, and start pricing a new one.

Hold on. A shop vac that's loud but won't pick up is almost never a dying motor — a dying motor gets weaker and quieter, not louder. The roar is the tell: the motor is spinning freely with nothing to pull against, which means air is getting in somewhere it shouldn't, or it can't get through at all. And a vac blowing dust out the back isn't broken so much as it's warning you. Let's read the machine properly, because three of the four things that cause this are free to fix, and the fourth is the thing you're about to do again with a brand-new vac.

The whole machine, in one paragraph

A shop vac has almost nothing to it, and that's what makes it readable. A motor spins a fan (an impeller) up in the lid. The fan flings air out through the exhaust vents. That leaves a patch of low pressure inside the sealed tank — and the ordinary air pressure of the room, now higher than the pressure inside, pushes air in through the only opening it can find: your hose. That moving air drags debris along with it. The junk drops into the tank, and the air keeps going — up through the filter, past the fan, and out the back.

Notice what "suction" actually is in that description. It is not a force the motor reaches out and grabs with. It's a pressure difference, and the pressure difference only exists because the tank is sealed. Poke a hole anywhere in that sealed box — an unlatched lid, a missing drain cap, a cracked hose, a filter that isn't seated — and the room air rushes in through that gap instead of through your nozzle. The motor now has an easy path, so it spins fast and loud and does no work. That is the single most misdiagnosed thing about these machines.

And the filter earns a second look, because it plays two roles at once. It keeps the dust you're collecting from passing through the fan — and on many shop vacs the motor is flow-through: the same stream of working air that carries your debris is also the air that cools the motor. So the filter isn't just about keeping your floor's dust in the tank. It's the only thing standing between fine dust and the motor's own windings. When dust gets past it, the dust goes through the motor. Hold onto that; it's the whole story of how a shop vac really dies.

Sort it into three families

1. It runs, but suction is weak or gone

The air path is blocked or leaking. Work these in order — start at the vac and move outward, because the test is quick and it tells you which side the problem is on:

This is not a mystery and it's not cosmetic — it's a diagnosis. Dust is coming out the exhaust because it got past the filter, which means the filter is missing, torn, the wrong type for what you're vacuuming, or not seated. And every particle you see in that cloud also went through the motor on its way out. So this symptom is doing you a favor by being visible.

3. It won't turn on, dies mid-job, or smells hot

Now you're looking at power and heat — and even here, the motor is usually the last suspect, not the first:

Before you fix anything: the safety facts that matter more than the repair

A shop vac is unusual among the appliances we write about, because the ways it hurts people aren't obvious. It looks like a rugged, forgiving tool, so people point it at things they never would with a household vacuum. Two of these can start a fire or put water and electricity together, so they come before the money.

1. Do not vacuum hot ashes — a shop vac can catch fire. The tank is plastic and the filter is combustible. A single live ember from a fireplace, wood stove, pellet stove, or grill can smolder against that filter and set the whole vac alight — this has happened. Let ashes cool for a good long time (fire-safety guidance commonly says on the order of a day or more; when in doubt, longer), scoop them into a metal can, or use a purpose-built ash vacuum with a metal canister and a fire-resistant filter. Bonus reason: ash is so fine it sails through a normal shop-vac filter and coats the motor anyway.
2. Never vacuum gasoline, solvents, or any flammable liquid or vapor. A universal motor sparks at its brushes every second it runs. Draw flammable vapor past that spark and you have the ingredients for an explosion. Shop vacs are for water and non-flammable liquids only.
3. For wet pickup, set the vac up for water first — this is what keeps water out of the motor. Before you vacuum liquid, remove the dry paper/pleated filter and fit the foam sleeve made for wet use (or run it bare if your model's manual says to), and make sure the float ball moves freely. The float is the part that rises with the water and shuts off airflow before the tank overfills — it's the safeguard that stops the vac from pulling water up into the motor. Don't defeat it, don't run past it, and don't keep tipping a full wet vac at an angle that lets water reach the motor. A soaked motor is often the real end of the machine.
4. Water and electricity: mind where you and the outlet are. Wet/dry vacs are built for water, but you are not insulated. Plug into a GFCI-protected outlet, and don't stand in standing water operating anything plugged in near outlets that may be compromised. In a flooded basement where water is near the outlets, the electrical panel, or still rising, the right move can be to kill power to that area at the breaker and get help before you wade in — no basement is worth an electrocution. This is general electrical-safety consensus, not a knock on the vac.
5. Fine and hazardous dust is a breathing hazard, not just a motor hazard. Silica from concrete and masonry, lead paint dust, and mold spores are dangerous to inhale. If a vac is blowing that dust out the back, it's putting it in the air you're breathing. Use a fine-dust/HEPA filter and a bag rated for the material, and follow the proper containment guidance for lead and mold — a shop vac alone is not lead or mold abatement.

The two things that look like defects but aren't

Loud but no suction is usually a leak or a clog, not a dying motor. A failing motor loses power and gets quieter or rougher. A motor that's screaming and moving no debris is a motor with nothing to pull against — an open seal or a blocked path. Chase the air leak; don't bury a good motor.

The vac shutting itself off during wet pickup — or leaving a little water in the tank bottom — is the float doing its job. When the tank fills, the float rises and cuts the airflow so water can't reach the motor. That sudden change in pitch, or the vac "giving up" mid-puddle, isn't a breakdown; it's the tank telling you it's full. Empty it and carry on.

When it really is time for a new one

The parts that fail on a shop vac are, almost without exception, the cheap ones — the filter, the foam sleeve, the float, the gasket, the hose, the drain cap. The expensive part, the motor, is the one thing a new vac is really selling you, and it rarely dies on its own. So the honest "replace it" cases are narrow:

Whatever you buy, understand what actually keeps a shop vac alive: the right filter for the material, kept clean; an emptied tank; a working float; and a sealed lid. Do those four things and the motor tends to outlast everything around it.

On the numbers here. This page publishes no prices — your parts are cheap and the point is the fix, not the few dollars. The one time-based figure, cooling ashes "a day or more," is stated as a range because fire-safety guidance varies and embers can stay live longer than they look; when in doubt, wait longer or use a metal can and an ash vac. Everything else here — suction as a pressure difference, the flow-through motor being cooled by the working air, the float sealing the port — is mechanism, not a measurement, and it holds across brands even when the parts look different.
