Why your cordless drill won't turn on or won't hold a charge — and why it's the battery pack (and a charger protecting it), not a dead drill

You pull the drill off the shelf for the first job of the year, squeeze the trigger, and get nothing. You drop the battery on the charger and the light just blinks and refuses it. So the drill's dead, or you fried it — and there's a $120 new kit in your cart before you've even had coffee. Stop. The motor and gearbox in a cordless drill are nearly indestructible. What you're holding is almost never a dead drill. It's a tired — or, far more often, a perfectly good but locked-out — battery pack.

Here's the reframe that reorganizes almost every "my cordless drill died" complaint, and hardly anyone leads with it: a cordless drill is really two machines bolted together, and they fail on completely different clocks. One is a motor turning a steel gearbox and a chuck — a genuinely durable machine that will outlast several batteries. The other is a chemical battery pack that ages on its own schedule, gets fussy in the cold and the heat, and is governed by a tiny circuit board that will shut the whole thing down to protect itself. When your drill "won't work," the honest first question is not what's wrong with the drill. It's which of those two machines actually stopped — and the overwhelming answer is the pack, not the tool.

And there's a practitioner's secret hiding inside that, the thing that turns "dead battery, buy a new one" into a free fix: the blinking light on the charger that everyone reads as "battery's shot" is usually the battery's own brain talking — and it's a diagnosis, not a death sentence. Every modern lithium tool pack has a battery management system (a BMS) inside it. Its whole job is to refuse to charge or run a pack that is unsafe — too hot, too cold, or drained below a safe floor — and each of those three is a free fix, not a purchase. Manufacturer guidance is explicit about this: a charger that flashes and won't take a warm battery after heavy use is reading temperature, and the fix is to let it cool (per Black+Decker's own support guidance). The pack most people throw away every spring isn't worn out. It's in protective lockout, and it's asking to be warmed up, cleaned off, or woken up slowly.

The one line to remember: the drill isn't dead — the pack is, and the pack usually isn't either. Before you replace anything, ask three questions in order: is the pack too cold or too hot, is it drained flat, and are the contacts clean? Prove those before you spend a dollar.

Before anything else: is the pack swollen, hot, or damaged?

This one comes first because it's the only failure on this page that is genuinely dangerous, and the instinct — "it's just a worn-out battery, I'll charge it one more time" — is exactly the wrong move.

A swollen, puffy, cracked, hissing, or sweet-smelling pack is not "worn out" — it is a fire hazard. Do not charge it, do not use it, do not puncture it. When a lithium cell fails internally it builds up gas and heat, and the pressure can rupture the casing and ignite — puncturing or continuing to charge a swollen pack can lead to fire or explosion (per iFixit and university fire-safety guidance from the University of Reading). A pack that got hot enough to smell, or one that took physical damage in a fall, belongs in the same category. Get it away from anything that can burn — ideally into a metal container, outside — and take it to a battery or hazardous-waste drop-off. Lithium packs must never go in household trash or curbside recycling, swollen or not (fire risk in the truck). This is a replace-the-pack situation — but your drill is still fine.

If the pack is intact, cool, and undamaged — the normal case — keep going. Nothing below is dangerous, and almost none of it costs money.

The three families of "it won't work"

Sort your symptom into one of three families. Two of them are the pack; one of them is the business end of the drill. None of them is "buy a new drill."

Family A — dead in your hand, or the charger won't charge it

You squeeze the trigger and nothing happens, or you put the pack on the charger and it blinks, flashes, or sits dark and never takes a charge. This is a power-delivery problem, and it's almost always the pack or the pack's brain — not the drill. Work these in order, freest first:

Family B — charges fine, then dies in a minute (no runtime)

The pack takes a full charge, the drill fires up strong — and then quits after a few screws, or a job that used to take one charge now takes three. People read this as "the battery's worn out, buy two new ones." Usually it's subtler and cheaper than that: one weak cell is dragging the whole pack. A tool pack is just a handful of cells wired in series, and here's the cruel part of series wiring — when the BMS sees any single cell hit the bottom of its range, it shuts down the entire pack, even though the other cells still have charge left (per Battery University and cell-repair guidance). So a pack "dying in a minute" is often several healthy cells being cut off early by one bad one. That means two honest things: it may be one cell, not the pack (a rebuild shop can replace the weak cell for far less than a new pack), and if it's one of your kit's two batteries, the drill and the other pack are completely fine.

Family C — the motor runs, but the bit doesn't

The drill spins with plenty of power — but the bit slips, wobbles, won't stay tight, won't bite, or the drill "clicks" and won't drive the screw home. The pack is fine and the motor is fine. The problem is the last few inches — the chuck, the clutch, or the tool choice:

Two of the most common "it's broken" panics on a cordless drill are the tool working correctly, and knowing that saves most of the money on this page.

The first is the charger that blinks and refuses a hot pack right after you've been leaning on the drill. That is not a broken charger or a dead battery — it is the BMS refusing to push charge into a pack that's too warm, because charging a hot lithium pack is how you damage it. It's a safety feature, working exactly as designed. Set the pack down for half an hour and it'll charge normally. The second is the drill that ratchets and clicks instead of driving the screw. That's the adjustable clutch releasing at its set torque so you don't strip the screw or snap your wrist — it's the feature you paid for, not a slipping gearbox. Both of these send perfectly good tools to the landfill every day.

When it really is the pack (and the one time to just buy a new kit)

Honesty matters, because some batteries genuinely are finished — and you should know the difference so you neither fight a dead pack nor bin a good drill. Suspect a genuinely spent pack when, after clean contacts, a room-temperature pack, and real time on the matched charger:

And there's exactly one situation where replacing the whole tool is the honest call, and it has nothing to do with the drill being broken: battery-platform lock-in. If your drill is on an old or orphaned battery system where a single new pack costs almost as much as a whole new drill-battery-charger kit, the math flips — not because the drill failed, but because the batteries are the expensive part and the platform stranded you. The habit that prevents next spring's "dead drill": don't store lithium packs flat, and don't store them cold or hot. The pack you left drained in a freezing garage over the winter is the one that won't wake up in March. Charge packs to roughly half to two-thirds before a long layup, keep them somewhere room-temperature and dry (not the shed, not the truck), and top them up every few months. Ten minutes in the fall saves the whole "it died" panic — and the good news is that the drill itself was never in danger.

Do not open, puncture, short, or attempt to force-charge a lithium pack; a swollen, hot, leaking, or damaged battery is a fire hazard — isolate it and take it to a battery or hazardous-waste drop-off rather than household trash or curbside recycling.
